Manager Conversation Guide — Addressing a Performance Gap

A redacted, representative sample of a conversation guide I built to help managers navigate a difficult performance conversation with clarity and confidence.

Purpose

Give managers a simple structure for a conversation they often avoid or fumble — addressing a specific performance gap without it feeling like an ambush or a vague warning.

Before the Conversation

  • Get specific: what exactly happened, and what’s the impact? Vague feedback (“your work hasn’t been great lately”) creates defensiveness. Specific feedback (“the last three reports were late, and it delayed the team’s deliverable”) creates clarity.
  • Check your intent: are you trying to punish, or trying to help this person improve? The conversation should feel different depending on the honest answer.

Opening the Conversation

Manager“I want to talk about [specific situation]. Do you have a sense of what I’m referring to?”

This opens with the issue, not a vague “we need to talk,” and invites the other person into the conversation rather than lecturing at them.

The Middle — Observe, Impact, Ask

Observe

State the specific behavior or pattern, without judgment language.

Impact

Name what it affected — a deadline, a teammate, a client, the team’s trust.

Ask

“Help me understand what’s going on.” Then actually listen before responding.

Common Pitfalls

  • Softening the message so much the person doesn’t realize it’s serious.
  • Turning it into a list of every past issue instead of the one at hand.
  • Filling silence instead of letting the other person process and respond.

Closing the Conversation

  • Agree on one or two concrete next steps.
  • Set a specific follow-up point — not “let’s see how it goes,” but “let’s check in in two weeks.”
  • End by reaffirming belief in their ability to improve, if genuinely true.

A Note for Managers

This conversation is uncomfortable because it matters. Avoiding it doesn’t protect the relationship — it just delays a harder version of the same conversation later.
